  • Love the 80% of Life is Just Showing Up episode!

    Great work on this, Jan! I was impressed by that episode where you discussed making tough choices when figuring out if something is a "win or lose everything" situation, which is especially challenging for law firms with all the different marketing options. And I completely agree that while 80% of success is just being present and trying, the other 19% is all about trying, learning, and looking at data to get better at something. I never thought of that till now!

I began during a recession with a clear sense that I didn't want to be an employee or bill by hours; focusing on workers' compensation in the Latino community was a way to make an impact and build a brand, then I expanded to PI as the brand and referral network grew.

Direct, scheduled conversations are the norm; if someone struggles with feedback, we address it promptly and transparently, aiming to either coach them to improve or have a clear path out without surprise to the employee.

Q: How did you structure the team to avoid key-man risk and ensure continuity?
We built a strong leadership bench with a diverse C-suite (growth officer, COO, legal services director, etc.), created SOPs, and ensured backups for every critical role so no single person was indispensable.

The firm was around $5.5 million in revenue with roughly 40 people. The decision to pause growth came from recognizing key-man risk and a range of inefficiencies that could be fixed first—improving data, the intake process, and delegation before pursuing more leads.
